Post-Implementation Review: Personal Training OS

A PIR reviews the delivered system against the plan: what shipped versus what was planned, what is open, and what to recommend. It feeds the G7 closure decision.

1. As-built vs plan

  • Databases: 16 as-built (plan: 15). Equipment was promoted to a first-class database via ADR-0006.
  • Scope: v1 shipped Must + Should + Could. Post-release, Increments 2 to 4 delivered live integrations that the charter had scoped OUT of v1, via gated change control (not scope creep).
  • Calendar: a one-time import of the training plan shipped; the ongoing live calendar sync was reclassified to Won't-this-release.
  • Schedule: every gate passed in order; v1.0 went live 19 days ahead of the race-week target.

2. Quality and verification

  • v1.0 baseline: 20/20 test cases Pass, 7/7 UAT Accept, 0 open defects (G5, tag vv-accepted).
  • Increments 2 to 4: live on operational evidence only (daily green sync logs + verified Notion rows); not yet covered by the formal V&V suite. This is the primary open quality item, carried forward.
  • Anti-drift control was added mid-project after the record twice lagged the build: a single as-built state ledger + a CI drift-gate + a Definition-of-Done reconciliation rule.

4. Risks and issues at close

Most risks are retired: R2 (automation incompatibility) and R8 (can Notion express the logic) retired by the shipped increments and V&V; R4 (scope never ends) held by the MoSCoW boundary. R3 (a desired source is paywalled) materialized as Strava's paid API and is accepted (scaffolded, blocked). R1 (adoption) and R6 (backup) remain live and monitored. Final dispositions are in the RAID log.

5. Recommendation

The project met its objectives and success criteria (SC1 on track, SC2 to SC6 realized, two exceeded), passed G0 to G6, and shipped four live post-release increments under change control (operational evidence only, not yet formally verified). The open items are warranty and monitoring, not blockers. Recommendation: close the project at G7, carrying the formal-V&V-of-increments gap and the SC1 adoption measurement as post-closure follow-ups.
